For the head of brand, DTC and consumer insights at a co-manufactured mid-market CPG — the buyer of signal, not compliance, whose budget has nothing to do with the supply-chain line item.

Start with what you know today about the consumer of one unit of your product: nothing, by construction. Not as an insult — as an engineering fact about the instruments. The UPC on your pack talks to a retailer's point of sale and tells you nothing; it was designed in the 1970s to ring a register, and it still does exactly that. Your syndicated panel sells you the category back at class grain, weeks late. Your loyalty data is the retailer's, about their shopper, shared on their terms. Your DTC sliver describes the small percent who buy direct. Between all of them there is no instrument — none — that connects a specific unit of your product to anything that happened to it after it shipped. The blindness is total, and it is structural: no instrument in the stack has a place to put unit-level truth.

The 2D transition changes the instrument. Whether it changes your knowledge is a bet. This brief states both halves at full strength and refuses to blur them, because the blur is where every vendor deck in this category goes wrong.

The mechanism: published, checkable, not ours

A QR carrying a GS1 Digital Link URI resolves in an ordinary phone camera — no app, no partnership, no retailer's permission. That is GS1's published design, and it means the mark you are being pushed to print for lane compliance can also be, in changing form, an address: your domain, reachable from your pack, by anyone holding the unit. The symbology and URI-form choices that make this true are the GTIN owner's — yours — and the artwork cycle is the only cheap moment to make them. All of that is mechanism: fact, citable, independently checkable in an afternoon.

The signal, stated concretely — in your nouns

If shoppers scan — the if this whole brief orbits — here is what would arrive, said in the vocabulary of your Monday meeting rather than a standards committee's:

  • Which lots got scanned, in which markets, how long after they shipped. Velocity, but observed from your own pack instead of inferred from a panel eight weeks later.
  • Repeat scans on the same GTIN in the same market — a repeat-rate shadow, first-party, unit-anchored.
  • First scans in a market you do not sell into — diversion, visible as geography instead of as a distributor's shrug.
  • A promo week with no scan lift — a promo that did not run, caught the week it did not run, not at quarter-close.

Set that beside the status quo you are actually paying for: class-grain, resold back to you late, about the category more than the brand, and never — at any price — about a unit. The signal class above is not a better version of the panel. It is a different species: first-party, unit-level, and unownable by anyone but the brand whose domain is in the mark. Which is also why the record must be yours. Scans resolving to a retailer's property, or landing in a vendor's walled analytics, are the panel problem re-created with fresher branding: someone else's asset, described to you in reports. A signal is only first-party if the events land in a record you own — conformant EPCIS 2.0 events with an attested who at the grain each moment deserves, a consumer's identity resolving only where that consumer has consented, the GDPR reflex built in rather than bolted on.

The bet, stated as the bet

Whether shoppers scan your pack at volume is a hypothesis. It carries no authority reference in this brief because none exists — not in our hands, not in any competitor's, not in GS1's. We think the option is cheap and the asymmetry is favorable: the marginal print cost of the right mark is roughly zero, and holding the option costs a paragraph in your next artwork brief. But we will not dress the bet as data, and we publish the hypothesis label in the open P0 ledger where anyone can check what we do and do not claim. No consumer-scan analytics product is claimed here, and no customer or adoption figure appears anywhere on this site — none exist, and a count you cannot check is not a fact.

An honest plan therefore does two things at once: prices the option (make the artwork decision, own the domain, stand up the record so scans have somewhere to land) and treats the volume as open (spend nothing that only pays off under high scan rates until your own packs have produced evidence).

The falsification plan

A hypothesis deserves a kill condition, so here is ours, in the order we would run it on a brand's first marked lots:

  1. Measure raw scan rate first — scans per thousand units shipped, by market, from the first marked production lots. No dashboard theater; one number.
  2. The kill threshold is yours to set in advance. Decide, before the first lot ships, what rate would make the signal worthless in your category — and write it down, so the number cannot migrate after the fact.
  3. What would kill the thesis: scan rates at or below QR-campaign background noise, flat across markets and promo conditions, with no lot-to-lot structure. If the scans carry no structure, there is no signal class — just a doorbell nobody rings.
  4. What would confirm it: structure — geographic, temporal, lot-correlated — at any volume above the threshold. Structure is the product; volume only scales it.

And the standing offer that makes this post different from a pitch: if you believe shoppers in your category will never scan, we want that answer in writing more than we want your optimism.
