Written for the Director of Loss Prevention — the seat with read-point data in abundance, an exception queue that refills nightly, and analysts whose hours go to the eighty percent of entries that close themselves once someone finally looks.

One honest label before anything else: this brief carries no compliance clock and cites no demand artifact, because there is none to cite for this segment. Item-level RFID in general merchandise and apparel is mature; no regulation is pushing you anywhere. What follows stands or falls on structural argument alone, and we would rather say so than borrow urgency from someone else's regime.

Why the queue, and not the dashboard

If you are going to seat an agent anywhere, the exception queue is the disciplined first choice, for three reasons that are properties of the queue rather than promises about the agent.

The verbs are bounded. Working an exception is a small set of read-heavy acts: pull the item's event history, check the last attested handoff, compare against the expected path, disposition or escalate. Bounded verbs mean bounded blast radius.

The scope is already granted. The queue lives inside data your team already reads daily. Seating an agent there extends no one's access; it delegates access that exists, narrowed further — the seat reads a subset of what its sponsoring analyst reads, and what is outside that scope is absent, not greyed out.

The ceiling is natural. "Disposition routine mismatches; escalate anything involving value above X, any pattern across sites, anything touching a personnel question" is a mandate an LP analyst can author in an afternoon. A worked week

Here is the shape of one week of deputized triage on a queue of the size a regional LP team actually runs — illustrative numbers, realistic proportions:

Read the two numbers that matter. 361 dispositions carried by the seat, every one recorded with the agent as who — the attested observer that performed the act — and the analyst's account as capturedBy, the warrantor standing behind it. Two fields, two questions, never collapsed: what worked the entry, and who answers for the working of it. And 51 escalations that arrived on a human desk with the evidence already assembled — the event history, the last attested handoff, the diff against the expected path — so the analyst's hour starts at judgment instead of at assembly.

The seven ceiling-exceeded holds are the design working, not failing. Escalation here is by construction, not by the agent's good manners: an act above the ceiling structurally cannot proceed, and the hold is recorded as a refusal with a timestamp. An agent that cannot reach its human does nothing — the governing rule and why it must fail closed is its own brief.

What the seat does to the investigation you actually care about

Triage volume is the visible win, but the durable one is what the attribution trail does to the hard cases. Every investigation your team runs today dies at the same wall: the item was seen here, then not, and read-point counting has said everything it can say — the shrink ceiling, argued in full. The remaining information is who handled it — and a queue worked by a seated agent builds, as a byproduct, a record in which every disposition, every handoff check, and every escalation carries a distinct observer. When the hard case arrives, the record underneath it is already performer-complete for every act the seat touched. The exception views this runs on are the exceptions answer.

How to measure the seat

Two ratios, both computable from the record itself because every act is attributed:

  1. Dispositions per escalation — the volume the seat absorbs before a human is needed. If it drifts down, the mandate is drawn too tight or the queue's mix changed; either way the record shows which.
  2. Audit-trail completeness — the fraction of queue acts carrying both grains, observer and warrantor. The target is a number a compliance reviewer recognizes on sight: all of them.

No dashboard theater, no model-quality debate. The seat is measured the way any deputy is measured: by what it closed, what it correctly refused, and whether the record of both survives review.
